It's pretty simple, actually- I sketch gingerbread versions of whoever I'm doing on paper, use crayons for a color guide (the thick lines give a better representation of the frosting thickness), then cut those out to use as a stencil. Then I take a butterknife to the dough.
Here's a quick
snapshot of the stencils- the Scott Pilgrim ones got ruined when I made the cookies (extra-moist dough that year.) The magic ones are around somewhere- since the outline on those was just squares, I didn't need to trace anything.
